"It feels like it's helping" is not a result. Neither is "the team seems to like it". Both are nice. Neither tells you whether the project was worth the money.
Every AI project should be able to answer a simple question: how much time, money or error did this actually save?
Where AI actually fits
Measurement starts before anything is built. We time the work as it runs today: minutes per task, tasks per week, errors caught later. That's the baseline.
After launch, we time it again. The difference is the saving, in hours and in pounds. It also tells you what to automate next.
What it's great at
- Comparing before-and-after timings for specific tasks
- Tracking volume handled by the same team
- Counting errors caught by checks before they cause problems
- Showing which part of the system is doing the heavy lifting
What it's not great at
- Measuring things that weren't baselined. If we didn't time it before, we're guessing after
- Capturing every benefit. Some, like happier staff, are real but hard to count
- Proving value for a system nobody uses. Adoption comes first
- Vanity metrics. "Messages handled" means little if they all needed a human anyway
How to implement it
Agree on two or three numbers that matter before the build starts. Time per task and volume are usually the place to begin; add error rates if accuracy is the goal.
Capture the baseline honestly, with real work over a normal period, not a quiet week.
After launch, measure again over a similar period and write it up simply: what changed, what it's worth, and what we'd automate next.
How I approach it
I like numbers I can defend. Measurement is built into every project from the audit onwards, so the result at the end isn't a story; it's a comparison.
And if a project doesn't deliver, the numbers will show that too. Better to know early and fix it than pretend.
